My father lived a privileged childhood as an only child, coddled by a family convinced of his destined greatness. They provided every intellectual opportunity imaginable, and he became a polyglot, voracious reader, music lover, and connoisseur of life’s finer things. What he lacked, however, were practical skills. Our family joke was that he didn’t pick up a hammer until his thirties, but when he finally did, he wielded it with dangerous enthusiasm, convinced that everything from nails to screws could be conquered with the same blunt instrument.

I’ve been thinking about my departed father lately, particularly in the context of that old adage: when you have a hammer, everything looks like a nail.

This reflection was sparked by a recent board session focused on improving our country’s economic conditions. Predictably, the dominant theme was artificial intelligence and its supposedly transformative power to revolutionise everything, instantly, for everyone. Don’t misunderstand me, I’m a heavy AI user. My daily digital companions include several custom large language models I’ve built on ChatGPT for specific work applications, plus Claude, Anthropic’s AI assistant is my virtual BFF. Multiple times daily, I engage with various AI tools: generating video content with HeyGen, transcribing and summarising meetings through Otter or tl;dv, and countless interactions with intelligent chatbots.

Yet I harbour no illusions about these tools. They remain exactly that, tools. Like my father’s hammer, they excel at certain tasks (driving nails) while proving woefully inadequate for others (turning screws). There’s nothing more frustrating than watching people with minimal hands-on experience suddenly proclaim a tool as the ultimate solution while privately harbouring doubts about its capabilities but feeling compelled to mouth the right buzzwords.

The point I emphasised throughout that meeting, and frankly, in every AI discussion I have, is that successful AI adoption, automated tool deployment, and innovative experimentation stem from something far deeper and more fundamental than technology itself. It requires a specific organisational culture.

The culture that enables effective engagement with today’s AI revolution is the same one that previously embraced cloud computing, agile methodologies, and whatever technological or cultural shift preceded those. It’s characterised by curiosity, experimental willingness, organisational agility, and individual empowerment. Too many organisations remain trapped in compliance-focused, backward-looking mindsets that blind them to forward-thinking opportunities.

Another critical topic emerged from our discussion. I argued that while organisations obsess over risks from non-compliance, fraudulent practices, or cultural failures, legitimate concerns that boards must address, these pale in comparison to the risk of not taking risks. Yes, widespread AI adoption carries uncertainties. We don’t fully understand AI’s long-term implications. Data loss and security breaches represent real threats. Substantial financial investments in unproven AI experiments could prove wasteful.

But the risks of inaction outweigh all these concerns.

This brings me back to my fundamental thesis: AI usage isn’t determined by AI adoption strategies, it’s a function of culture and organisational approach. It flourishes when boards and management teams lean toward the permissive end of the control spectrum, when they trust their people to pursue beneficial innovations. Yes, they verify whether that trust was justified, but trust remains the primary driver.

AI represents an exceptionally powerful hammer. From today’s vantage point, it’s difficult to imagine it won’t significantly impact our world. However, one certainty emerges: whether AI fulfils its transformative promise or not, an organisation’s ability to leverage AI, or whatever innovation follows, depends entirely on the culture that boards and management teams build and maintain.

The organisations that will thrive aren’t those with the most sophisticated AI strategies or the biggest technology budgets. They’re the ones that have cultivated environments where intelligent risk-taking is encouraged, where failure is viewed as learning, and where the default response to new possibilities is “How might we?” rather than “Why we can’t.”

My father’s hammer metaphor extends beyond simple tool usage to encompass strategic thinking itself. When your only strategic approach is risk aversion, every innovation looks like a threat. When your organisational reflex is control rather than enablement, every new technology appears dangerous rather than promising.

The most successful organisations understand that AI is neither a panacea nor a peril, it’s simply the latest tool requiring thoughtful integration into existing workflows and strategic frameworks. The difference between organisations that harness AI effectively and those that don’t won’t be found in their technology choices but in their cultural foundations.

As we navigate this AI-driven transformation, the question isn’t whether we should adopt these tools, but whether we’ve built organisations capable of adapting, experimenting, and evolving alongside them. Because tomorrow will bring another hammer, and we need cultures prepared to use it wisely.
